I greet you and bless you,
I have duly received your letter, at the end of which you tell me that you wish to come here to receive instructions regarding your dispute with your friends. My surprise is entirely evident and understandable. Even if this had no consequences and required no effort, it would still be a shame to waste time. Indeed, the proper conduct to adopt and what must be done must be decided on the spot, in consultation with the friends of that place, including a lawyer. Moreover, there will surely be several developments from time to time, as has also been the case in the past. This is self-evident. And my surprise is all the greater given that this letter was sent by express mail.
Nevertheless, one point must be added here, and I ask you to forgive me for it. It seems that your current attitude is still the one that has always been yours. For you have no deputy with whom you could take counsel, inform of what is happening — not after the fact, but while events are still unfolding, or even when you are about to initiate them. This goes against the teaching of our Sages, according to whom Rav Ashi himself — who completed the redaction of the entire Babylonian Talmud*[1] and, all the more so, was the "master of the place"[2] in his city, down to the smallest detail — when a question was put to him regarding a single animal, "summoned and assembled around him all the butchers of the city of Machata. He said: 'Perhaps a way will be found to permit it,'" as related in tractate Sanhedrin 7b. Indeed, this was his permanent attitude[3]. Now, this account does not appear in a Talmudic passage dealing with humility, but rather in the one defining the role of a city's leader. Of course, the purpose of the Torah is not to recount beautiful stories merely because they are beautiful. In fact, every detail of the Torah delivers a teaching[4] and, because the Torah is eternal[5], this teaching is likewise eternal, in all places and at all times.
I have restrained myself, until now, from formulating these remarks, for I had hoped and waited for you to reach this conclusion on your own initiative. Moreover, I have been told that some time ago, a complaint was made to you on this matter and a change was demanded. Yet, as your letter and your relations with others in general indicate, an improvement is still needed — and that improvement does not consist in traveling to another continent[6] on an exceptional basis. As I said, such a course of action is of no use. One must, as I indicated, take counsel on the spot and learn from this event a lesson for the future, as I pointed out. This is self-evident.
I was pleased with the account that reached me of how you directed the inauguration of the youth center at Kfar Chabad*[7] and the impression it made on the participants. You will find, I hope, that these lines do not contradict what is said above — quite the contrary[3]. You have abilities and, if you use them in the appropriate manner or even better than that, you have a great chance of knowing immense success. In this matter, it is even more important to adopt the attitude of Rav Ashi. For the harm caused, Heaven forbid, does not affect what is secondary and negligible, but rather what is great and important.
May Hashem grant that these words be accepted as they are — that is, not as a "rebuke," but as an indication of what must change. Furthermore, and this is essential, they must take effect. With my blessing for success, as well as to give me good news of all this,

מאשר אני קבלת מכתבו ובסיומו אשר רוצה לבוא לכאן לקבל הוראות בקשר עם הסכסוך עם החברה כו'.
התמי' מובנת וגם פשוטה, שאפילו באם לא היו בזה כל הוצאות וכל טרחה וכולי חבל על הזמן וכו', שהרי איך להתנהג ומה לעשות וכו' צריך להחליט על אתר בהתיעצות עם ידידים על אתר כולל עו"ד וכו', ובפרט שבודאי יהי' בזה כמה שנויים מזמן לזמן כמו שהי' גם בעבר, וק"ל. ולגודל התמי' נשלח המכתב מהיר דחוף.
אלא שכאן המקום להוסיף, ואתו הסליחה, שכנראה הנהגתו עתה כהנהגתו מאז – שלא לצרף אליו עוד מישהו להתייעץ עמו ובמילא גם לספר לו את כל הנעשה ולא רק לאחרי מעשה כי אם גם באמצע התהליך ולא עוד אלא גם עובר לעשיתו, היפך הוראת חכמינו ז"ל, וכמסופר אשר אפילו רב אשי, שהוא הי' החותם את כל התלמוד בבלי, ועל אחת כו"כ אשר בעירו הי' הוא המרא דאתרא בכל הפרטים, על אחת כו"כ בנוגע לפס"ד שאלה בבהמה, ובכל זה הנהגתו ותמידית היתה "מכניף ומייתי להו לכולהו טבחי דמתא מחתיא אמר כי היכי דלימטיין שיבא מכשורא" (סנה' ז, ב). וסיפור האמור לא בא בסוגית הש"ס המבארת מידת הענוה, כ"א בסוגית הש"ס המבארת הנהגה דמנהיגה של עיר וכו'. מובן ופשוט ג"כ שאין ענין התורה לספר סיפורים יפים בשביל היופי שבהם, אלא שכל ענין ופרט שבתורה הרי זה הוראה, וכיון שהתורה נצחית ההוראה ג"כ נצחית לכל המקומות ולכל הזמנים.
התאפקתי עד עתה מלהעיר עד"ז, כי קויתי וציפיתי אשר סו"ס מעצמו יבוא למסקנא האמורה ובפרט שזה מזמן ספרו לי שהתלוננו לפניו על זה ותבעו ממנו שינוי. וכנראה ממכתבו זה ומכללות הענין עם החברה, עדין הענין צריך תיקון, והתיקון – לא שיסע מעבר לים באופן חד פעמי וכו', אשר כנ"ל אין בזה ענין, כי אם התייעצות על אתר כנ"ל וללמוד ממאורע זה על לעתיד לבוא, כנ"ל, וק"ל.
נהניתי מהדו"ח שהגיעני איך שניהל את חנוכת בית המרכז לנוער בכפר חב"ד והרושם שהי' מזה אצל המסובים. תקותי שיראה איך שאין סתירה בין שורות אלו להאמור לפני זה, כי אם אדרבה – כיון שחונן בכשרונות הרי אם ינצלן כדבעי ועוד יותר מכדבעי, סיכויים להצלחה רבה. ובנידון כזה מוכרחה עוד יותר הנהגה בדוגמת רב אשי, שהרי ההפסד ח"ו הוא לא הפסד של ענין פעוט וקטן, כי אם גדול ורב.
ויהי רצון שיתקבלו הדברים כפי שהם, כונתי לא כ"טענה", כי אם הוראת ענין הצריך שינוי, ועוד ועיקר – שיפעלו פעולתם.
